Test and Tweak — The Science of Workflow Optimisation

The science of workflow optimisation

Your lead management could flow better.

Test and Tweak helps consultants, agencies and service-based businesses find the friction in their lead management systems and client onboarding, then design, build and improve practical automation solutions.

Why software alone won't fix it

Software as a Solution isn't what everybody thinks

Most people look for a tool for a multi-faceted issue. A consultant's agency or Project Management Software is the first to take the blame, even when the issue is rooted in a step further in the process. A network analysis of your manual and automated processes makes solving practical problems a lot easier than simply buying a tool and hoping for the best.

  1. Where are people doing redundant copy-paste work?
  2. Which handoffs between teams are failing and why?
  3. Are you storing the same data across multiple tools?
  4. Is your team manually generating weekly reports?
  5. Are you using automations built by a staff member who has since moved on?

The answers to those questions dictate the tools you need, not the other way around. Most automations fail because the workflow design is wrong or because it's built on software that doesn't talk to each other properly.

The method

Seven stages, in this order.

First identify the issue, and define boundaries between process and technology. Then design the process and choose tools. Choose the software that meets these goals.

01 ·

Investigate

Map the workflow as it exist right now. Not the ideal version of it.

02 ·

Identify the bottleneck

Find the exact point where work stalls or requires human intervention.

03 ·

Design the approach

Create a hypothesis for a single change. Simple first, automation later.

04 ·

Build the solution

Build the minimal viable change inside your live workflow, written down.

05 ·

Test in the live workflow

Run with live work. Monitor for unexpected friction or dropped context.

06 ·

Tweak and iterate

Adjust until the friction disappears and you are confident it works.

07 ·

Document the outcome

Publish the findings and hand over documentation to the process owners.

Every project moves through the same stages: investigate, understand, design, test and tweak. Because workflow projects only succeed when everyone agrees on the problem, before they build the solution.

What We have been testing.

Each experiment looks at one real workflow problem, the test we designed, what broke, what worked and what the evidence showed.

EXPERIMENT 01 · 15 OCT 2026
INVESTIGATINGTOO EARLY

One place to track lead status (sample record)

Hypothesis
Leads are neglected until it's too late
What tested
Built a central lead tracking sheet that pulled data from multiple forms, sending out automated weekly reminders
Outcome
87% of leads now have status recorded
Result
TOO EARLY
EXPERIMENT 02 · 18 OCT 2026
CONCLUDEDDIDN'T WORK

Stop the duplicate handover email (sample record)

Hypothesis
Internal handovers create communication gaps
What tested
Swapped handover email for a project change log for delivery teams
Outcome
40% time saved on client onboarding, but client felt disconnected during handoff
Result
DIDN'T WORK
EXPERIMENT 03 · 20 OCT 2026
CONCLUDEDIT WORKED

Pre-fill the onboarding form from the CRM (sample record)

Hypothesis
Clients abandon onboarding forms
What tested
Sent link that pre-populated known information from the initial sales enquiry and CRM. 28% increase in questionnaire returns.
Outcome
Repeat onboarding time cut from 45m to 12m. Client satisfaction 9.1/10
Result
IT WORKED

What's a workflow you'd like to automate?

Tell me about your current workflow using the contact form on this site. There's no hard sell, and no long-winded sales conversation to figure out what you're looking for assistance on.

I look at your current tools and can tell you if an automated workflow fits your problem. If you need something built, we can discuss a paid engagement to scope, build and test a custom solution for your business.

If you're happy with that solution, you retain ownership of the finished workflow. You can even run my recommended solution in-house yourself without a paid engagement, if that suits you better.
